Context
Picture a sales rep opening Salesforce, working through a fresh batch of CYC/LYB leads — one of Thomas' largest inbound sources. The routing logic assigns them, but the "interest" is already 2–3 days old, and the buyer is likely comparing other suppliers by now.
The lag itself wasn't the real problem — it was that it had been treated as a fixed cost of the system rather than something to investigate.

Challenge

Same-day leads were invisible to the sync
A "last 30 days" trigger condition silently excluded submissions from that same day — a logic bug, not a performance issue, meaning some leads were delayed even longer than the average case suggested.
A fixed delay taxed every lead, for no functional reason
A hardcoded 3-hour wait sat inside the workflow before the Zap even fired, adding dead time to 100% of CYC/LYB volume regardless of urgency.
The bottleneck wasn't even inside HubSpot
Lead data was only flowing from Segment into HubSpot once a day, in a fixed 3am EST batch — a scheduling constraint sitting entirely outside the system anyone was looking at.
Solution
Two root causes, fixed in parallel, without a broader rebuild.
Diagnosed across two systems, not one
Rather than stopping at the first explanation, RevX traced the lag through both HubSpot and Segment, isolating the logic bug and the built-in delay from the separate batch-scheduling constraint upstream.
Coordinated fixes with both system owners at once
The HubSpot-side trigger condition and hardcoded delay step were corrected directly in the workflow, while the Segment sync frequency was reset in parallel — treated as one problem with two owners, not two separate tickets.
Delivered as targeted changes, not a re-architecture
Three discrete fixes resolved the lag end-to-end, consistent with an approach that solves real operational problems without requiring a system overhaul to do it.
